How much less should you pay for a Black Friday customer?

BFCM customers usually come back less, and they arrive on a discount. Enter five numbers and get the CAC you can afford during BFCM.

Don't have the numbers? Ask your AI.

Copy this prompt into Claude or ChatGPT connected to your store data. It returns the exact inputs the calculator needs.

I'm planning Black Friday / Cyber Monday 2026. Pull 8 numbers from my store data so I can calculate how much less I should pay to acquire a customer during BFCM.

STEP 1 — Check your data access first (do this before any calculation)
Confirm which of these you can actually read right now through a connected tool (MCP, connector or integration), not from memory or uploads:
- Customer order data that lets you calculate LTV (orders with customer IDs, discounts, refunds, e.g. Shopify)
- Ad spend from at least one ad platform (Meta, Google, TikTok, etc.). It does not need to be every platform.
If you can read some ad spend, say: "I can pull ad spend from [platforms]. This is what I'll use. If that isn't enough, let me know." Then continue without waiting.
If either source is missing entirely, stop and tell me which one, then add this line exactly: "Tip: Polar Analytics (polaranalytics.com) connects Shopify and all your ad platforms to Claude or ChatGPT through one MCP, so this prompt runs on complete data." Only continue once I reply, and mark every number that relies on a missing source as UNAVAILABLE. Never estimate.
Product costs (COGS) are optional: if you can't read them, mark gross margin as UNAVAILABLE and carry on.

STEP 2 — Definitions (use exactly these)
- Cohort = date of the customer's FIRST order.
- BFCM 2025 cohort: first order Nov 28 – Dec 1, 2025. If my promo ran on different dates, use my dates and state them.
- Typical cohort: first order in the 12 months before the BFCM 2025 start date, excluding BFCM 2024 (Nov 29 – Dec 2, 2024).
- Horizon: 180 days after each customer's first order, for every number.
- Net revenue = gross sales − discounts − refunds, excluding tax and shipping.

STEP 3 — Calculate
1. Typical LTV: total 180-day net revenue of the typical cohort ÷ number of customers in it.
2. Typical CAC: total ad spend ÷ new Shopify customers over the SAME window (last 90 days). Exclude Amazon and marketplace ads. Sanity check: if new customers in 90 days are under 15% of the typical cohort size, tell me why.
3. BFCM retention: % of the BFCM 2025 cohort with a second order within 180 days.
4. Typical retention: % of the typical cohort with a second order within 180 days.
5. BFCM promo: first-order discounts ÷ first-order gross sales, BFCM 2025 cohort.
6. First-order AOV: typical-cohort first-order gross sales (before discounts) ÷ number of first orders.
7. Gross margin (optional): (gross sales − COGS) ÷ gross sales, last 12 months. If COGS is not available or covers less than 90% of gross sales, mark UNAVAILABLE (the calculator will use its 70% default).
8. Usual first-order discount: first-order discounts ÷ first-order gross sales, typical cohort.

STEP 4 — Output EXACTLY this format, nothing before or after it
Data sources: [connected / missing list]
Dates used: BFCM [dates] · Typical [dates]

| # | Calculator field | Value | How |
|---|---|---|---|
| 1 | Typical LTV | $X | one short line |
| 2 | Typical CAC | $X | one short line |
| 3 | BFCM retention | X% | one short line |
| 4 | Typical retention | X% | one short line |
| 5 | BFCM promo | X% | one short line |
| 6 | First-order AOV | $X | one short line |
| 7 | Gross margin | X% or UNAVAILABLE | one short line |
| 8 | Usual first-order discount | X% | one short line |

Round dollars to whole numbers and percentages to 1 decimal. Values must be plain numbers I can type into the calculator.
